Start with the decision, not the interface
Define the decisions that are currently slow, disputed, or based on conflicting data. Then identify the minimum fields, owners, timing, and controls needed to support those decisions. This prevents integration work from becoming a technical project disconnected from delivery needs.
Establish data ownership and controls
Each shared field needs a source of truth, an owner, a change process, and a refresh rule. Programme, cost, risk, and change data often use different reporting cycles; integration must make those differences visible rather than silently combining incompatible information.
Design for exception handling
Good integration makes missing, late, or conflicting data actionable. Exception workflows, audit trails, and reconciliation checks are as important as the usual data flow because they protect trust in the information used for project decisions.
